A leading $5 billion Professional Employer Organization (PEO) partnered with Coforge to establish and scale a next-generation Global Capability Center (GCC) by consolidating vendors and locations into a unified operating model. The objective was to build a future-ready GCC to unlock capital, accelerate innovation, and drive enterprise transformation.

Leveraging a structured Build-Operate-Transform-Transfer (B-O-T-T) model, Coforge positioned the GCC as a strategic innovation hub anchored in AI-led engineering, advanced analytics, ERP modernization, and SRE. This enabled measurable improvements in efficiency, agility, and governance while building a scalable foundation for long-term growth.

The Challenge

The organization aimed to establish a future-ready GCC as a strategic innovation center to drive enterprise-wide transformation but faced multiple challenges. Scaling emerging technologies required rapidly building in-house capabilities across AI, SRE, and advanced analytics while ensuring operational continuity.

A fragmented vendor landscape created inefficiencies and limited control, making consolidation critical. At the same time, the organization needed to modernize legacy systems while managing high-volume, full-stack services across functions.

Establishing centralized governance with full operational autonomy was essential, alongside building a scalable and resilient model to support global business growth. Without transformation, these constraints risked slowing innovation, increasing operational costs, and limiting agility.

Our Approach

Coforge implemented a structured Build-Operate-Transform-Transfer (B-O-T-T) model to establish a scalable, future-ready GCC. The approach focused on unifying delivery, accelerating transition, and embedding AI-led innovation into the operating model.

Unified Delivery Model

Created an integrated Coforge–client team aligned to a shared product vision and governance structure. Coforge led execution and transformation while the client retained ownership of product strategy.

Seamless Transition

Enabled vendor consolidation, silent knowledge transfer, and due diligence with minimal disruption. Achieved rapid ramp-up of over 400+ resources within 3–4 months using an optimized talent pyramid.

AI-Powered Engineering

Established Centers of Excellence across AI, SRE, and DevSecOps to drive cloud-native modernization, predictive analytics, and transformation programs. Set up a dedicated Innovation Office and innovation fund to continuously drive transformation initiatives.

Centralized Governance

Implemented governance committees to ensure alignment, compliance, and transparency across all operations and transformation initiatives.

Operational Optimization

Standardized processes, enhanced automation, and improved cost efficiency across functions, enabling scalable and high-performance delivery.

Partner & Technology Ecosystem

The engagement was delivered using Coforge’s AI-led engineering capabilities and cloud-native delivery framework.
